Ka24de timing help

Ok so i have a fully rebuilt ka24de that put together it fired right up after rebuild just the timing is way off. It really advanced right now and when i put the timing light on it will only go on like the first make 20deg i think. But i spun that distributor rotor around a dozen times thinking it was off a tooth on that but nothing. When i put the timing chains back on all the black marks lined up with the ones on the gears from what i can remember. It just lacks a lot of power because timing is way off has a slight sputter when cruising but when you put it at WOT it goes away. I would think its related to this timing mess anyway any help would be appreciated. ill probably just rip the front covers off to check the chains out any way don't want to but may have too. Anything else i should check???
