Heat/temp porblem

Allright so its winter, and i'm freezing my but off. I don't know whats the problem. In general, my car takes a while before it gets to normal operating temperature. I could drive 10 miles and the needle may not even be close to the middle. Of couse my heat dopesn't work too well. Once I do get to normal operating temperature, and turn on the heat, it might blow warm air but nothing that ill keep you warm or even melt the frost on the windsheild. Also if i leave my heater off, drive till normal operating temprature, then turn on the heater; my temp gauge gradually goes down. Although, In the summer time/fall you could sometimes smell something burning/melting (no visual evidence) or you can feel the heat off of the car, but it doesn't overheat. In the summer time, the ac wasn't all that but it was good enough to get me through. I've changed the waterpump and thermalstat earlier in the year already. Do you think it could be the heatercore? or do you have any other ideas? btw 92 240sx with ka24de

my common-sense powers are tingling...

mebbe you have a stuck open thermostat or no thermostat in the housing @ all...
