Cluster help. Speedo and tach not working correctly

Ok here's whats up and I need some help before It drives me nuts.... Here's my gauge cluster....





And right off you notice what I'm trying to fix.... My spedo isn't working and when it does sometimes randomly work (only when you hit 100mph) it will work fine and go all the way down to 0 then when you start going again it gets stuck around 47mph....

Well now i can't drive the car b/c it needs an alignment right now.... Long story....

And I figured since I had a spare sohc cluster laying around I would tinker with the both of them to try and get my current one working properly.

Well it went like this.....

I took the spare one apart and pulled the mechanical "Stuff" out. It's held in place by 3 screws and then you just carefully pop the needle off. Well I got it pulled out of the old cluster just fine and put in my current cluster. Bolted everything back up the way it's suppose to be and hooked it up in my car.... Now the tach isn't working correctly. It moves but not with the way the motor sounds. If you tach it out it only moves from around 1k to 2.5k rpm's.... GRRRRR! Well when it does that the mileage counter slowly takes away precious life on my car not to mention the value. I've put 4 miles on it trying to figure this out... I've not been driving the car at all it's been in neutral and e-brake set. Does it when Its in gear as well. Tried that as well. Took it down the road and back and its not keeping track of the miles it seems like its counting the revolution's of the motor or something strange. I have yet to put the old speedo needle and gut's back in it, But I'd like some help here if anyone has run into this before.

Moving this to 240 tech.

When you popped the needles off, did you make sure to mark the needle and the splines to maintain their proper orientation?

I have a feeling you didn't, because the needles never function properly if their spline counts get off.

yea actually I did mark them but that wouldn't explain why my mileage would be going up when I rev the car up....?
